The HVAC phone problem, and what answers it

An HVAC phone does not ring evenly. It sits quiet through the shoulder seasons and then goes off every ninety seconds through the first heatwave and the first hard freeze — which are exactly the weeks your techs are least able to answer it.

Why does an HVAC shop miss calls specifically in its best weeks?

Because demand and capacity peak together. The week the phone rings most is the week every tech is already on a roof or in a crawlspace, and the office is one person deep. Calls do not queue politely — a homeowner with no heat calls the next shop on the list within a minute or two.

This is the structural difference between HVAC and a trade with steady, bookable demand. A salon books weeks out and can smooth its calendar. HVAC gets two demand spikes a year that arrive with the weather, and the revenue in those spikes has to carry the shoulder months. Every call lost in a July heatwave is not deferred to August — it is gone to a competitor, and so is the maintenance-plan renewal and the eventual replacement quote that would have followed it.

The awkward part is that hiring for the spike does not work either. You cannot staff a front desk for six peak weeks and carry that cost through a quiet April.

The spike is real at the household level too, not just anecdotal: ENERGY STAR reports the average U.S. household spends more than $2,200 a year on energy, with nearly half of that going to heating and cooling. That is the demand your shop is competing for, concentrated into the same two windows every tech in town is booked.

What does a missed no-heat call actually cost you?

More than the repair ticket. A first-time no-heat call is usually the front end of a longer relationship: the diagnostic, the repair, often a maintenance agreement, and in a meaningful share of cases a system replacement inside a few years. Losing the call loses the whole chain, not one invoice.

Run your own numbers

Take your own average repair ticket — say it is $450. Add the maintenance plan you would normally sell that customer, and the replacement quote you would be first in line for when the unit finally dies. Now multiply by the number of calls that went to voicemail during your last peak week. That is the real number, and it is almost never the one people quote.

Work it out with your own figures rather than an industry average — average ticket varies enormously between a residential service shop and one doing light commercial, and the maintenance-plan attach rate is specific to how you sell.

Can an AI actually tell a no-heat emergency from a filter change?

That is the only question that matters for HVAC, and it is a triage question rather than a booking question. The call has to be sorted before it is scheduled: an elderly customer with no heat in February is not the same job as someone asking about a spring tune-up, and putting both in the next open slot is the wrong answer.

Does the licensing side change anything?

It changes who you can dispatch, not who can answer. Under EPA regulations at 40 CFR Part 82 Subpart F, technicians who service equipment containing refrigerant must hold Section 608 certification — Type I, II, III or Universal depending on the equipment. Apprentices are exempt only while closely and continually supervised.

Practically, that means your certified techs are a hard constraint on capacity, which is precisely why the phone should not also be consuming them. Answering and qualifying a call requires no certification. Turning the wrench does. Software should absorb the first job so your certified people spend their hours on the second.

That constraint is measurable: BLS reports a median annual wage of $59,810 for heating, air conditioning and refrigeration mechanics and installers as of May 2024, with employment projected to grow 8 percent through 2034 — a licensed, in-demand labour pool that should not be spending its hours on hold.
